Munger on Practical Thought, Part 1
In his 1996 talk, Practical Thought About Practical Thought, Charlie Munger outlined five principles he considered useful for solving problems. As discussed in the overview to this blog series, these principles draw on fundamental ideas from different disciplines to help us approach complex situations with greater clarity.
The first principle he talks about is how we can simplify problems by deciding the big “no-brainer” questions first. Before getting caught up in the finer details, Munger argues, we must look at the big picture and identify the fundamental decisions that determine the direction of a problem.
To illustrate this, he asks his audience to imagine building a business that could turn a $2 million investment into $2 trillion over 150 years. In this hypothetical scenario, he uses the example of beverage giant Coca-Cola and says that step 1 is not about manufacturing or marketing, but about establishing what kind of business could realistically achieve this figure.
Principle 1: Simplify problems by deciding the big “no-brainer” questions first
Munger begins his hypothetical Coca-Cola business plan by resolving a few fundamental questions. These decisions establish the direction of the business before he considers the finer points of execution.
- Build a brand, not a generic product: Munger says that a generic beverage is unlikely to transform into a business worth $2 trillion. The company must create a unique drink with a strong, legally-protected trademark that distinguishes its product from competitors. This makes brand identity a foundational decision, rather than something to address later.
- Think beyond the local market: A business of this scale cannot rely on consumers in just one city or country. Munger says that in order to scale, Coca-Cola must first succeed across the United States and then expand internationally. This establishes the need for a product with universal appeal.
- Identify the forces that can drive demand: Rather than treating the beverage as a commodity, Munger looks to basic academic disciplines for insights on human behaviour and consumption. The goal is to create a product that people across markets will find appealing and want to consume repeatedly.
- Work backwards from the target: Munger says that the business needs to reach an enormous number of consumers and generate substantial profits per unit first, which will then help establish the broader growth requirements. Product development, advertising and distribution can follow once the first part is established.
Practically speaking…
Complex problems can become overwhelming when we try to address everything all at once. The path through that complexity lies in identifying the big picture first. What is the fundamental problem that needs solving? What decisions matter the most? Which decisions will determine the direction of everything that follows? By resolving the big questions first, time and effort can be spent on the decisions that are most likely to influence the final outcome.
